Services

  • Replacement margin review

Find out what a furnace replacement really earns after labour, callbacks, warranty and overhead, and reset prices you can defend.

  • Repair-or-replace sales process

A consistent, honest way for techs and comfort advisers to present repair, replace and dual-fuel options so close rates stop depending on who showed up.

  • Service-plan base design

Design a furnace care plan that pays for itself, fills shoulder months and feeds the replacement pipeline years ahead.

  • Fall and winter capacity planning

Plan crews, install slots, inventory and cash so the first cold week fills the schedule instead of breaking it.

  • Fuel-shift and dual-fuel positioning

Decide how a furnace company should sell gas, dual-fuel and heat-pump systems in your province, using fuel shares and current programs.

Five consulting services for furnace companies, and which one to open with

Most furnace companies don't have a lead problem in November. They have a margin problem that hides inside a full schedule. FurnaceConsulting.ca works with owners of furnace-led HVAC companies across Canada on the business model underneath the busy season: what a replacement really earns, how the repair-or-replace decision gets presented, how a care-plan base smooths the year, and how to position gas, dual-fuel and heat-pump work as policy and customer expectations shift. We advise and market these businesses. We don't install, repair or service anything.

The four pressures on a furnace company right now

A furnace-led company in 2026 is squeezed from four directions at once, and each needs a different decision.

  • Competition from heat pumps. Federal, provincial and utility money is pointed at heat pumps. The federal government announced a National Heat Pump Rebate Program on 2026-10-08, with $2,000 for most eligible homeowners and up to $10,000 below median income. As of October 2026 no launch date has been published, so confirm with the program before you build an offer around it.
  • Shrinking comparison windows. Homeowners now get a furnace quote, a heat-pump quote and a dual-fuel quote. If your proposal only shows one option, you lose the comparison before it starts.
  • A compressed calendar. Too much of the year's gross arrives in a few cold weeks, which strains crews and cash.
  • Weak recurring revenue. Without a care-plan base, every replacement has to be bought with new advertising.

Our services map one-to-one onto these pressures.

What we actually do for a furnace company

We look at the economics first and the marketing second. A typical first engagement is a replacement margin review: we take a sample of recent installs and rebuild the true cost of each one, including the second trip, warranty labour and the hours the owner spent quoting. Owners are often surprised which equipment tier carries the business and which one quietly loses money.

From there the work usually moves to the repair-or-replace sales process, so techs present options the same way on every call, then to care-plan design and fall and winter capacity planning. For owners worried about the next five years, fuel-shift positioning decides how loudly to sell gas, dual-fuel and heat pumps in their province.

A quick margin check you can do tonight

Take your last ten furnace replacements. For each one, write down the invoice total before tax, the equipment and materials cost, the crew hours multiplied by your loaded labour rate, and any return visits within 90 days. Subtract the three costs from the invoice.

Say the invoice averaged $7,800, equipment and materials $3,400, and two installers for nine hours at a loaded $68 an hour added $1,224. That leaves $3,176 before overhead, sales time and callbacks. If one job in five needed a return trip costing $300, the real figure drops by about $60 a job. Now divide your annual overhead by the number of jobs you run. If what's left is thin, more leads will only make you busier. Our margin worksheet guide walks through the full version.

Positioning differs sharply by province

There is no national furnace market, only thirteen local ones. Statistics Canada's household survey for 2023 shows natural gas as the main heating energy for roughly three Alberta homes in four, but only one Quebec home in twenty, where electricity dominates (Table 38-10-0286-01). A gas-furnace replacement pitch that works in Red Deer would sound out of touch in Laval. Our areas hub sets out how we approach each province and the North.

Results from our HVAC work

Our case studies come from heating companies, not from other trades. CanroHeat.ca saw 250% lead growth. GasBoilers.ca, a gas-boiler division we built for CANRO Heat, now reaches 26+ BC communities, which is the template for a fuel-specific brand inside a heating company. HVACDeal.ca generated 500+ leads at a 12:1 ROI. The results page explains what each one shows and what a furnace company can take from it.

Who leads the work

FurnaceConsulting.ca is part of the Sedighi.ca and SAZ.ca group of companies, a Canadian group headquartered in Vancouver, British Columbia. The work is led by Ali Sedighi, MBA in Technology Management, who has 17+ years in digital marketing since founding ONE.ir in 2007 and has built 150+ live HVAC websites. Read more about how we work.

What it costs and how to start

Marketing plans through our parent, HVAC.Agency, start at $2,998 a month and websites at $3,500; consulting projects are quoted in writing, and furnace companies add provincial GST/HST. See the pricing page for how the plans differ and what drives cost. To start, call, text or email with your company name, province and the question keeping you up at night. We usually reply within one business day.

How it works

  1. Send us your last 20 furnace jobs

Invoice totals, equipment cost, crew hours and any callbacks. A rough spreadsheet is fine; we sort it out.

  2. Get a written read on margin and risk

We show which job types earn money, where the repair-or-replace conversation leaks, and how exposed your mix is to fuel-switching in your province.

  3. Decide the first change together

One price, process or plan change at a time, with a way to measure it. Call, text or email; you'll talk to a senior strategist.

Frequently asked questions

What is FurnaceConsulting.ca?

FurnaceConsulting.ca is a Canadian business and marketing consulting service for furnace-led HVAC companies, part of the Sedighi.ca and SAZ.ca group and led by Ali Sedighi, MBA, from Vancouver. We advise on margins, sales process, care plans, capacity and positioning. We are not an HVAC contractor and never install, repair or service furnaces.

Do you tell us to stop selling gas furnaces?

No. We help you decide what mix of gas, dual-fuel and heat-pump work fits your province, your crews and your customers. In some provinces gas still heats most homes; in others it is a small niche. The advice follows the market you actually work in.

Is this engineering or code advice?

No. What a furnace owner buys from us is business and marketing consulting for the company, and never engineering, mechanical design, inspection or code-compliance services. Sizing, venting, permits and safety questions stay with your licensed staff and your provincial regulator.

How much does it cost?

Marketing plans run from $2,998 a month and websites from $3,500, plus GST or HST at your province's rate. A standalone consulting project, such as a margin review, is scoped and quoted in writing before any work starts.

How fast can we see a difference?

A pricing or script change can show up in the next month of invoices, because you are measuring jobs you already run. Care-plan and positioning work takes a season or more. We don't promise specific results; we agree the measures up front.

Can we start with a trial?

Yes. A free seven-day trial includes an audit of your digital marketing, a website performance check, an SEO review and a look at how you compare with competitors. No credit card, no lock-in.
