Keep furnace replacements profitable as heating changes

Where we work

Running a furnace company in Ontario

Ontario is Canada's largest furnace replacement market and one of its most crowded. Gas heats most homes, but a jointly run utility rebate program now puts heat pumps on many homeowners' shortlists, so furnace companies win on margin discipline and a fair multi-option quote.

Written by Ali Sedighi, MBALast updated:

Ontario has more gas-heated homes than any other province and more furnace companies competing for them. Natural gas was the main heating energy for 58% of Ontario households in 2023, electricity for 18% and propane for 4% (Statistics Canada). The opportunity is huge; the threat is a price war on furnaces combined with well-funded heat-pump offers.

A big market that rewards discipline

Toronto, Ottawa, Mississauga, Brampton, Hamilton, London, Markham and Vaughan together hold millions of homes, most of them heated with gas. In the Greater Toronto Area especially, homeowners can collect four or five furnace quotes in a week, and many companies compete with aggressive pricing and rental offers.

That makes Ontario the province where margin knowledge matters most. A company that cuts its price to match a competitor without knowing its own cost per job is guessing. Our replacement margin review gives you the floor below which a job isn't worth taking.

South versus north

The Great Lakes soften winter across much of the south; head north and the heating season gets both longer and harsher. A company in Sudbury, Thunder Bay or North Bay runs a long, steady winter with real cold-snap risk and long drives. A company in the Golden Horseshoe sees shorter spikes, more competition and more homeowners already shopping for heat pumps. The capacity plan and positioning should reflect where you actually work.

Programs shaping the quote, as of October 2026

  • Home Renovation Savings Program. Delivered by Save on Energy (IESO) and Enbridge Gas with provincial support, the program lists rebates of up to $7,500 for a cold-climate air-source heat pump and up to $12,000 for ground source, as well as bundled upgrades after a home energy assessment.
  • Energy Affordability Program. Save on Energy's income-eligible program offers free upgrades, including free cold-climate heat pumps for some eligible oil-heated homes through a stream described as being for a limited time.
  • National Heat Pump Rebate Program. Announced federally on 2026-10-08, with no launch date published.

When we checked in October 2026, Ontario still hadn't signed onto the federal Greener Homes Affordability partnership, so no-cost retrofit streams seen elsewhere aren't part of the picture here. The practical point for a furnace company: when a gas furnace and old air conditioner both need replacing, a heat-pump rebate of that size changes the comparison. If your proposal doesn't show a dual-fuel option with the rebate linked and dated, a competitor's will.

Regulators to know

Only TSSA-registered fuels contractors may do fuels work in Ontario, using certified gas technicians. See the Technical Standards and Safety Authority. Electrical contractor licensing sits with the Electrical Safety Authority, trade certification with Skilled Trades Ontario, and workplace insurance with WSIB. We link these only; compliance questions go to them.

Rentals and financing offers

Ontario homeowners see more furnace rental and financing offers than buyers anywhere else in the country. For a furnace company, that changes the comparison: a homeowner may be weighing your installed price against a monthly payment from someone else. You don't have to offer rentals to compete, but your proposal should make the total cost of ownership easy to understand. Any financing you promote should be a program you hold with a licensed lender, described in the lender's own approved terms; we don't arrange financing ourselves.

How we'd approach an Ontario furnace company

  1. Set a margin floor and stop chasing jobs below it.
  2. Build a three-option proposal (repair, gas replacement, dual-fuel with the rebate) into the repair-or-replace process.
  3. Grow a care-plan base large enough that members, not advertising, supply a big share of replacements. See service-plan base design.
  4. Plan winter capacity around short, sharp southern spikes or long northern seasons.

Ontario furnace companies can also find marketing support through our parent HVAC.Agency and its Ontario team at HVAC.Digital. Our case study results include Roma Heating & Cooling, which reached 400% organic traffic growth in 12 months.

Frequently asked questions

What heat-pump rebates can Ontario homeowners get?

As of October 2026, the Home Renovation Savings Program run by Save on Energy and Enbridge Gas lists up to $7,500 for a cold-climate air-source heat pump and up to $12,000 for ground source, among other upgrades. Confirm current amounts and rules on the program site.

Can our furnace company still win in the GTA price war?

Yes, but rarely by being cheapest. Companies that know their true job cost, present repair, gas and dual-fuel options clearly, and hold a large care-plan base tend to keep margin while low-price competitors churn.

Who regulates fuels work in Ontario?

TSSA registers fuels contractors and certifies gas technicians. Electrical work falls under the Electrical Safety Authority. We link to both and leave compliance to them and your licensed staff.

Do you work with companies in northern Ontario?

Yes. Northern Ontario has longer, colder heating seasons than the south, so its capacity and positioning plans differ from a Mississauga or Ottawa company's.
